About The Service

Impact Maker's ESG Data Harmonisation service helps organisations that collect ESG data for multiple purposes — regulatory reporting, investor questionnaires, customer requests, and internal management — build a single, structured data model that feeds all outputs without duplicating collection effort. We audit your current data landscape, design a unified data model aligned to your reporting obligations, and configure the field mappings and collection processes that allow one data set to serve multiple requirements. The deliverable is a documented data architecture and process design your team can implement and maintain.

Other Information

Customer Challenge
Companies managing ESG obligations across multiple frameworks face a common operational problem: the same underlying data is collected multiple times, in different formats, by different internal teams, for different reporting purposes. The energy consumption data used in a CSRD disclosure is different from what appears in the CDP questionnaire, which differs again from what a key customer requests in their supplier sustainability questionnaire — not because the underlying facts differ, but because the collection and formatting process was not designed for reuse.
This creates measurable cost: duplicated data collection effort, inconsistencies between outputs that create assurance risk, and internal teams that spend more time reformatting data than improving performance. It also creates fragility — when one reporting requirement changes, everything built around it needs to be rebuilt.
The problem is usually not a lack of data. It is a lack of structure. This service addresses the structural problem.
Service Solution
Our project leads conduct a structured audit of your current ESG data sources, collection processes, and reporting outputs. We identify where the same data is collected in different ways for different purposes, where gaps exist, and where inconsistencies between outputs create risk. We then design a regulation-agnostic unified data model — a single set of fields, units, and definitions from which any required output can be generated. We configure the mappings between that model and your reporting frameworks, and design the internal processes and ownership structures for maintaining it.

The output is a documented data architecture and process design. Implementation — connecting the model to systems, training teams, and building collection templates — is included in Realize and Extension packages.

Service Activities
Data Landscape Audit
  • Inventory of all current ESG data sources: systems, manual processes, supplier data, and external inputs
  • Mapping of data flows from source to reporting output
  • Identification of duplicated collection, inconsistencies, and structural gaps

Gap and Overlap Analysis

  • Assessment of data redundancies: same underlying data collected in multiple ways
  • Identification of missing data fields required by applicable frameworks
  • Inconsistency mapping between outputs — discrepancies that create assurance risk

Unified Data Model Design

  • Regulation-agnostic data architecture: defined fields, units, definitions, and collection frequency
  • Single source of truth design — collect once, output many
  • Data ownership assignments: who is responsible for each data field

Framework Mapping Configuration

  • Field-level mapping from unified model to each required output: CSRD/ESRS, ISSB, GRI, CBAM, and customer templates
  • Gap documentation: fields required by frameworks that are not yet in the unified model
  • Prioritisation of gaps by regulatory obligation and reporting deadline

Process Design and Workflows

  • Internal data collection process design: who collects what, when, in what format, and via what channel
  • Validation rules per data field
  • Reporting calendar aligned to your regulatory and voluntary disclosure deadlines

Implementation and Training (Realize and Extension)

  • Collection template build (Excel or equivalent, implementation format confirmed with client)
  • Training sessions for internal teams responsible for data collection
  • Test run with initial data population and output validation
Key Results

Single Collection Process:
ESG data collected once, structured to serve all required outputs without reformatting

Consistent Outputs:
One data model means CSRD disclosures, investor responses, and customer questionnaires are built from the same source — reducing inconsistency and assurance risk

Documented Architecture:
A written data model and process design that survives staff changes and can be handed over to new team members

Framework Coverage:
Mappings to each required reporting framework documented and maintained

Internal Capability:
A process your team can operate and maintain without specialist ESG data expertise for routine collection tasks
Customer Value
Operational Efficiency:
Replace duplicated collection effort with a single structured process

Assurance Readiness:
Consistent, traceable data is a prerequisite for external assurance — this service builds the traceability architecture

Scalability:
A unified data model can accommodate new reporting requirements by adding mappings, not rebuilding processes

Reduced Rework:
When regulatory requirements change, only the output mapping needs updating — not the underlying collection process

Handover Documentation:
A data architecture that can be transferred to internal teams, new hires, or implementation partners without loss of context

Industry Coverage Information
Relevant for any organisation managing ESG data across more than one reporting framework, stakeholder type, or internal business unit. Particularly applicable for companies approaching their first CSRD reporting deadline, organisations that already produce ESG data but face inconsistencies between outputs, and companies in global supply chains that receive different ESG data requests from different customers and need a single collection process. Also relevant for organisations that have invested in ESG reporting software and find that data quality problems are preventing the tool from delivering value.

Service Outline
Why Data Structure Comes Before Software

ESG reporting software — whether a dedicated platform or a module within an ERP system — requires clean, structured, consistently collected data to function. The most common reason ESG software implementations fail to deliver expected value is that the underlying data collection process was not redesigned before the tool was deployed.

This service addresses the data structure problem directly. It is not a software recommendation or implementation service. It is the design work that makes implementation succeed — and that gives organisations without current software investments the foundation to evaluate which tools, if any, they actually need.

Our Approach

We begin with a data landscape audit: what data you currently collect, how, by whom, and for which outputs. We then map the landscape against your reporting obligations to identify where the same underlying data is being collected in multiple ways, where gaps exist, and where inconsistencies between outputs create risk.

From that analysis, we design a unified data model — a single, documented set of fields from which every required output can be generated. We map each field to the relevant disclosure requirements across your applicable frameworks and design the internal process for collecting and maintaining that data. The Realize package includes building the collection templates and training the people who use them.

The output is a documented, maintainable data architecture — not a software subscription or an ongoing engagement.

Prerequisites for Successful Engagement

  • Current reporting materials accessible — existing ESG reports, questionnaires, and data files
  • Internal data owners identified and available — 2–4 people across functions
  • IT or systems contact available — for Realize and Extension where template integration is involved
  • Defined reporting scope — which frameworks and outputs the model needs to serve
  • Internal decision authority — someone authorised to confirm the data model and process design before templates are built
  • Realistic implementation capacity — templates built during Realize need an internal team to populate them; this is not a managed service

Frequently Asked Questions

Q1: We already use ESG reporting software — do we need this?

Answer: If your software is not delivering consistent, auditable outputs, the problem is usually the data feeding into it, not the software itself. This service addresses that upstream problem. Where relevant, the unified data model can be designed to integrate with your existing tool.

Q2: Can this service integrate with our ERP or HR system?

Answer: The Realize package designs the data model and process. The Extension package includes an integration brief for your IT team — a specification document describing what data needs to flow where. Actual system integration is an IT implementation task and is not included in this service.

Q3: How many frameworks can the model support?

Answer: The Realize package includes mapping to CSRD/ESRS, ISSB, GRI, and up to 2 customer/investor templates as standard. Additional frameworks are available as add-ons. The unified model is designed to be framework-agnostic, so adding a new framework requires only adding the output mapping — not rebuilding the model.

Q4: Our data collection is very informal — is it too early for this service?

Answer: No. Informal data collection is precisely the starting condition this service is designed to improve. The audit phase documents what you currently have; the model design and process provide the structure. You do not need an existing formal system to benefit.

Q5: Will this service make our data assurance-ready?

Answer: The unified model, documentation, and traceability architecture this service produces are important prerequisites for assurance. Whether your data is assurance-ready also depends on data quality, completeness, and internal controls — which the process design addresses but which ultimately depend on your team's implementation.
